8-12 weeks out: lock the design and vendor
Before rosters are even complete, the design, colors, and shop can be settled. Numbering and names can be added later — the design itself rarely changes once a league or club has picked its look for the season.
4-6 weeks out: collect sizes
This is the step that actually determines your deadline, not the shop's stated turnaround time. Chasing down sizes from 15-20 families is almost always slower than the shop's production process. Set a hard cutoff date for size submissions and stick to it — late sizes should mean a follow-up order, not a delayed team order.
3-4 weeks out: place the order
This gives most Indianapolis shops comfortable room for standard turnaround plus a buffer for a sizing correction or a misprint, without needing to pay rush fees.
1-2 weeks out: this is rush territory
Not impossible, but expect to pay a premium, expect fewer shops to say yes at all, and expect less room to fix a mistake if one happens. If a team ends up here, call shops directly rather than filling out contact forms — rush jobs get triaged by phone, not email queue.
